A simple weekly meeting rhythm for an ad agency

Most agencies meet too often and decide too little. A short, fixed rhythm gives each meeting one job and one written output.

The week at a glance

  • Monday, 30 minutes: internal account check. Read MER against the plan and set the week's tasks.
  • Midweek, one fixed window: approved changes are made, and each one is read back the same day.
  • Thursday, 20 minutes: internal creative and test review.
  • Friday, 15 minutes: the client update, sent in writing, with every number marked measured or not measured.

What each meeting needs

  • An agenda, sent the day before.
  • One owner who writes the output. This is not always the person who talks most.
  • A decision list, with a name and a date on each decision.

The decision log

Every decision goes into one shared log: what was decided, who decided, the date, and the link to the change in the account. The next meeting starts from this log. Without it, the same question comes back every Monday.

Keeping the rhythm

  • Start and end on time, even when someone is missing. Send that person the output.
  • Once a quarter, drop the meeting that produced no decisions. Check the weekly client review agenda before you change the client-facing part.
Made-up scenario: a made-up agency with three account managers held five internal meetings a week. Two of them produced no written decision. The team kept the Monday check and the Friday update, and folded the other two into the Thursday review. Each meeting now has one written output.
