A quarterly business review agenda for ecommerce clients

A quarterly meeting that wanders wastes the client's time and yours. A fixed agenda ends with decisions written down.

The agenda, 60 minutes

  • 5 min: purpose of the meeting and the decisions needed today.
  • 10 min: the quarter's numbers, MER and blended CAC against the break-even lines.
  • 10 min: what changed and what each change did, using the change log rows.
  • 10 min: tests run, their verdicts, and the ideas we will stop.
  • 10 min: channel mix, margin by product group, and any holdout test to plan.
  • 10 min: three priorities for next quarter, each with an owner and a number.
  • 5 min: decisions read back, with actions and dates.

Before and during

  • Send the pre-read two working days ahead, with every number marked as measured or not measured.
  • No new numbers in the room. Anything new goes into the next weekly update.
  • Write each decision on screen as it is made, with its owner and date.
Made-up scenario: a quarterly review with a made-up client ended with three written decisions: move part of the budget to the best product group, retire one test idea, and book a holdout test for October.
